From discovery to delivery, traced

A scope discussion in week one becomes a requirement in week three becomes a task in week seven becomes a sign-off in month four. Each step should be a single click from the previous one.

A client says something in a discovery call. Five months later, in a change order conversation, somebody quotes it back. Sometimes accurately, sometimes not.

A partner firm without a document chain has no answer to “but you said.” A partner firm with one does.

What the chain actually is

  • Discovery Requirements (DRD). The conversation, captured. Lives on the deal during the sale.
  • Business Requirements (BRD). What we agreed to do, in business language. Lives on the project after the handoff, with each row linked back to the discovery row that originated it.
  • Functional Requirements (FRD). How it is built. Each row linked back to a business requirement.
  • Change Log. What changed after sign-off, why, and by whom.

Three documents, one chain, every row traceable backward to where it came from and forward to the tasks that built it.

Why this is not bureaucracy

Documents are usually bureaucracy when they are static. The chain is not static. The links are live. A business requirement always shows its current discovery context, not a snapshot of what discovery said when the BRD was first drafted. A functional requirement always points to the tasks that build it, and those tasks point back.

The result is that “is this done” stops being a question. When all the tasks linked to a requirement row are complete, the row surfaces as ready for approval. The approval flow is the work, not a meeting.

Where this earns its keep

  • A change order conversation has receipts. “We agreed to this in discovery, here is the row, here is the task that delivered it.”
  • A sign-off knows what it is signing off on, because every requirement traces to specific tasks that delivered it.
  • A new project manager joining mid-build is not guessing what the original promise was.
  • A scope dispute has a baseline. Scope creep is measured against something, not negotiated from memory.

The chain is not extra work. It is the thing that prevents the work that happens when there is no chain.
